Offshore Hiring in 2026: Models, Costs and How to Do It Right

Offshore hiring stopped being a cost hack and became a normal way to build teams. The interesting questions now are practical: which model to use, what each really costs, and how to run an offshore role so it performs like an onshore one. This is the hiring-side view.

The four models

1. Direct contractor. You find the person, agree terms, and pay them as an independent contractor. Cheapest on paper and fastest to start. You carry sourcing, vetting, contract design, payment logistics and classification risk yourself, and the person has no local employment protections, which the best candidates increasingly decline.

2. Employer of record (EOR). Platforms like Deel, Oyster and Remote.com employ the person locally on your behalf and run compliant payroll and benefits, for a per-employee monthly fee. This solves the legal and payroll layer well. It deliberately does not solve the hard part: finding and vetting the person. An EOR employs whoever you bring to it.

3. Offshore staffing agency. An agency recruits against your brief and places someone, usually charging a placement fee or an ongoing margin. Quality varies enormously with the agency's own bar; many optimize for speed of placement over depth of vetting, because that is what they are paid on.

4. Embedded talent service. The service maintains a pre-vetted bench, matches you with candidates, and carries employment, payroll and replacement inside one flat monthly fee, while the person works full-time and exclusively on your team. What each model hides

  1. Write the role for outcomes, not tasks: what the person owns and what numbers move.
  2. Vet at the same bar you would use for a domestic senior hire. The offshore top is excellent and thin; the filter is everything.
  3. Fix time zones in the contract: your business hours, full overlap.
  4. Onboard like an employee: tools, Slack, standups, a 30-60-90 plan. The fastest way to waste an offshore hire is to treat them like a vendor.
  5. Pay fairly for the market and structure legally for the country. Underpaying buys turnover; misclassifying buys risk.
